Flourish Retail

Merchandising, simplified – a brand built to grow

How eight years of purposeful design helped a retail merchandising consultancy earn trust, show up with confidence and appeal to indie sellers and big brands alike.

The challenge

Big retailers employ merchandisers to plan, price and manage their stock. Smaller retailers usually go without, so decisions often come down to instinct rather than insight.

Sarah Johnson saw that gap first-hand. After two decades in corporate merchandising, she set up a small creative business, Lalaroo Creations, while on maternity leave. She soon realised how few independent sellers had access to the advice she took for granted.

In 2018 she launched Flourish Retail to change that. Like many start-up founders, she had the expertise, but as a new business she needed people to trust it straight away. That’s where design came in. She asked me to create a brand identity that would give credibility from day one. Eight years on (and counting), I’m still her go-to creative director and designer.

Designing for trust from day one‍ ‍

A new consultancy has to look established before it has a track record. Although Flourish was launching on a start-up budget, Sarah saw her brand as a priority. It had a second hurdle too: merchandising can feel technical and a little intimidating to small sellers, who may not even know what it is. The identity needed to signal real expertise without feeling out of reach.

I designed a logo that communicates growth and simplicity, two ideas at the heart of Flourish’s ethos. A warm palette and lively patterns make the brand feel open and encouraging. Clean layouts and simple typography carry the authority. Friendly icons make each service easy to grasp at a glance.

The result is a brand that looks reliable and feels approachable, breaking down preconceived barriers to working with a consultancy, which is exactly what Sarah needed to launch with “the wow factor”, as she put it.

Strategy – the thinking behind every brand design decision

Good design starts with knowing what a brand is for. By 2022, Flourish had evolved, so I crafted a brand strategy to capture where the business was heading. Its purpose is simple: to make growth accessible for all retailers.

Clearly defined brand values and a friendly, uplifting, straightforward and confident brand personality give every decision – business and design – a clear focus.

Sarah’s response: “It summarises the business brilliantly and will be so good for me to be able to reference it to remember the purpose behind the brand and who my target customer is.”

Four years on, the visual identity still fitted the business well, so it needed only light refinements. The bigger shift was a new website, shaped by the strategy, so the look, feel and messaging all pull in the same direction.

And as Sarah’s profile as a retail expert grew, we added a dedicated press area to the site, giving prospective clients instant confidence in her expertise.

Client feedback

“Andrea does it in a holistic way, focusing on the why behind the brand. It helped me reflect my values through not only the logo and colour palette, but the whole look and feel – and that has been commented on numerous times.”

Consistency that builds recognition

Brands rarely become recognisable through one big moment. Recognition builds up over time, as every touchpoint looks and sounds familiar.

Over the years, I’ve art-directed two photoshoots, the most recent with photographer Stephanie Belton in 2025, briefing and curating shot lists so the imagery feels relatable and stays consistent. The aim was a bespoke image library, so Flourish looks like Flourish wherever people meet it: on the website, on social media and in the press.

Every piece I create has a clear job: to make something clearer or easier for Sarah’s audience. Along the way, I’ve:

  • designed a service guides that lays out her merchandising service and retail tools, so prospective clients can understand the value

  • created a newsletter template that gives Flourish Spotlight a recognisable, regular presence in people’s inboxes

  • developed the Secret Club social media campaign, positioning Flourish as retail’s best-kept secret and showing that a consistent brand still has room to be playful

  • designed bespoke Christmas cards that give clients a personal touch

Creative director and brand guardian

Behind the individual projects sits a longer-term role. For a couple of years, it was a design retainer. Now, Sarah comes to me whenever she needs something, and the role is the same: keeping the brand aligned as the business grows.

In practice, that means:

  • flagging when something drifts off-brand, then fixing it, such as creating social templates the team can use in-house, so every post stays on-brand

  • spotting opportunities as they come up

  • bringing in the right people, including copywriter Megan Rose, who is firmly part of the Flourish creative team, working alongside me on all things copy

  • looking ahead to what the brand will need next, so it’s ready when the business moves on

In Sarah’s words: “She’s a really good sounding board if I have ideas about the business, and she’s very clear about how we should do something and what the outcome will be. I know she always has an eye on the brand to make sure we’re not veering off track.”

Brand impact – and an ongoing partnership

Since launch, Flourish has worked with brands including Scamp & Dude, Asquith and the National Gallery and has a small team of merchandising consultants. Sarah is now a go-to retail expert in the press, with regular features on the BBC, in Metro and The Sunday Times.

Design hasn’t done that on its own. Sarah’s expertise has. But a clear, consistent brand means that expertise shows up well wherever people find it, whether that’s a small Etsy seller, a national brand or a newspaper journalist.

Sarah puts the value simply: “As she understands myself and the brand so well, it means I can leave Andrea to just get on with it – it’s another thing off my plate. I can totally recommend Andrea. (Just don’t make her too busy – I still need her!)”

Some projects end at launch. The best ones keep going. Flourish is still one of those, and there’s plenty more to come.
